Sobre Javier García Lemus:

Product and Growth Geek, Digital products are my passion, specially from scratch. Latest work experience is growing Guros to the highest grossing InsurTech in Mexico. Expert in innovation and Open innovation with technology applied to different sectors, companies and businesses specially proptech InsurTech fintech and traveltech. I eat analytics and data for breakfast, lunch and dinner.

I have worked over 125 projects in the last 11 years and mastered the art of creating and developing Go To Market strategies for companies entering new markets with digital products in 4 different companies, 2 Exits. 


 

Experiencia

At Guros I was incharge of the department of product as Head of Product. Today when I leave Guros is the highest grossing InsurTech In Mexico. I restructured all of the department including Tech´s department and made teams (pods or squads) instead of a big pool of developers. Teams were designed to have a PM leading the business line and leading the teams where a PO. For the PO to get the Job done they had to have a Technical Lead, 2 developers full stack of front and back, QA and a DevOps. All of them worked with the design department whom I was in charge of. Then I saw the methodology, There was none. I made a mix between Lean and design thinking for us to develop quickly without losing quality and control. In the methodology I created a loop with the users to create a better research and feedback loop culture to get information out of our users. And on top of all these mentioned before, was to manage a tech stack migration to apify our product, at first it was poorly strategized and planned, but with the methodology in place and good research we started to get the ball rolling. . 

I created without any knowledge on product fresh out of college a company that grossed over 2 million usd ARR doing digital products. But I know, sounds super general. But to tell you the truth it was a hell of a ride!. The hardest thing in that ride was when we lost our biggest client. Big global company and we had over 27 developers doing software for them. The call was June 30 (6 years ago) ¨Hello Javier I regret to inform you due to budget..Mexico relations...¨ and a lot of explanations that I do not want to bore you with but I had 1 month left on the cancelation of the contract. My task was to save as many developers I could including PM PO and QA. They where family. All of my actions had to be ultra efficient and precise, so I went to play golf to free my mind and de stress, Shot a 75, took a shower, walked to the terrace and started thinking.... and thinking... and writing down at least 30 pages in my notebook of names who either  need, knows someone or has an idea to pursue, digital transformation and developers... 3 days and 1000+ phone calls later I got 17 solid prospects and 3 closed within the first month, 5 within 2 and 4 within 3 months. 


Since Pixan 11 years Ago, I have done every single role involved in product development and even learned a bit of code, not enough. My methodology is similar to Lean but a bit of Working backwards and Get a grip (beautiful books). So...

First we start with a problem to solve, with a set of KPIs, OKRs, and success metrics and Northstar, then we start research with any type of user client or person involved to start gathering needs, ideas and possible solutions to the problem. After analyzing everything and have a possible solution, then the fun begins. 

To start the fun we draft a PR/FAQ document with sells the solution to a client on the PR side, and on the FAQ you create any questions that you think would rise in a meeting. Once drafted and reviewed we present and continue to add questions and answers to a document and kabloom!, we have a solution in paper. 

Once in paper, as a team we start a design sprint where we provide 2 possible solutions through CX/UX/UI fully prototyped (no code needed) to do A/B testing on both solutions with the same people who gave us feedback in the first research step and as many people we can get in as short time we can. As we receive feedback and ideas we only tweak design, modify and/or add more fun stuff to the prototype. Boom! we have a tested design ready!

Still not ready to be coded, we start Planning Game. PG is when all the brains that will be involved or have something to do with the product get together (digitally) to get all the tasks needed to complete the project, Not always we will have all the tasks from the start normally a few fly by our minds at the beginning. Each one takes ownership of their tasks and agree and important things like the architecture or technologies we would need and we upload to the managing software (like Jira). With the software we grade and time each tasks and sort each task to see every angle to be able to prioritize correctly. With all the tasks prioritized we create a detailed roadmap that we will follow until the end of the world.. or next roadmap or quarter or semester. 

Now we are ready to code. Dailies and all rituals on the methodology are followed and measuring starts to be clear. Each Merge release is tested thoroughly, adjusted anything and documented also thoroughly including technical debt to be cleared and followed carefully into the world. 

Once they are cleared, With Marketing we decide how big of a release we will do,(this scenario is when an ongoing product is being enhanced there are many scenarios like launching a new product, launching a new vertical, feature, redesign etc.. but most NEED TO BE LAUNCHED THROUGH SOFT ROLLOUT WITH AB TESTING. I´ve learned that the hard way. 

Once launched we measure with analytics and many other tools of interaction (I am a logrocket and amplitude FAN), adjust, innovate and continue the AB testing to get the best converting version you can have. So it is a loop.
